Kingdom Hearts creator Nomura Tetsuya Nomura has talked about the creation of the series, and how he originally pitched a chainsaw.
Originally Square Enix suggested Mickey Mouse as protagonist (perhaps like the mouse's much-loved 16-bit platformers), with Disney hoping for the slightly bonkers Donald Duck to take centre stage. Nomura wanted neither, and so the multiple-character setup was born.
As with all great RPGs and franchises, there needed to be a signature weapon and the Keyblade wasn't it, initially. What Nomura showed Disney and Square Enix executives was slightly... different from the family brand's image: a whopping great big chain-saw-like weapon.
Everyone got this scrunched-up look on their face and nobody said a word in the entire room. Dead silence. And I thought 'No, I guess this wouldn't work, huh?'

Would you have preferred an edgier weapon for Sora to run about with or was the Keyblade the perfect choice?
